Why a procurement roadmap matters

A wholesale toy order rarely fails because a buyer forgot one isolated question. Problems usually appear when one decision is made without the next step in mind. A low MOQ can look attractive until packaging increases carton volume. A sample can look correct while the purchase order leaves the color ratio undefined. A low unit price can become expensive after freight, duties and inspection are included.

1. Understand MOQ before building the assortment

Start by identifying whether the minimum quantity applies per SKU, per color, per custom package or to the total order. These are different commercial constraints. A mixed order can be possible even when a custom printed box has a much higher printing minimum.

Your output from this step should be a shortlist with exact SKUs, estimated quantity per SKU and any custom requirements that could create a second MOQ.

2. Turn the shortlist into a precise RFQ

An RFQ should define the same basis for every supplier. Include product link or SKU, quantity, material or filling when relevant, packaging, destination, target date and requested trade term. If suppliers quote different pack structures or different Incoterms, the unit prices are not directly comparable.

The output is a written request that allows the supplier to answer with usable commercial data instead of only a “best price.”

3. Approve the physical sample as the product reference

Photographs are useful for selection, but bulk production should be tied to a traceable sample or approved specification. Review shape, color, surface, squeeze feel, rebound, size, weight and packaging. If a product has multiple fillings or sizes, treat them as separate variants.

Save photographs and the approval date. For custom work, also freeze artwork and packaging version before production.

4. Make the purchase order remove ambiguity

The PO should translate the approved quote and sample into exact order instructions. Record SKU, product name, quantity, color ratio, unit price, packaging, carton or inner-pack requirements, agreed trade term and required shipment timing. Where custom artwork is involved, reference the final file or approval version.

The goal is simple: someone who did not read the chat history should still understand what must be produced.

5. Choose EXW, FOB, CIF or DDP based on responsibility

Trade terms affect more than the number on the quotation. They influence who arranges export handling, main transport, insurance, import clearance and destination delivery. A buyer comparing EXW with DDP without normalizing the included services can choose the wrong offer.

Confirm the named place or port and ask which charges are included or excluded. For import compliance and duty treatment, use your own broker or professional adviser where needed.

6. Calculate landed cost before judging margin

Unit price is only one part of the commercial result. A working landed-cost model can include goods value, packaging, inland handling, freight, insurance, customs-related charges, duty, tax treatment, inspection or testing and local delivery as applicable.

Use packed carton dimensions and gross weight rather than product-only weight for freight planning. Then compare landed cost with your realistic selling price, platform fees, returns and markdown risk.

7. Turn the approved sample into a QC checklist

Quality control becomes more repeatable when the inspection points come from the approved product, not from a generic sentence such as “good quality.” Define what should be checked: appearance, dimensions, weight tolerance where relevant, seams or leakage risk, surface condition, packaging, labels, assortment ratio and carton information.

Risk level should influence inspection depth. A new custom product usually deserves more attention than a stable reorder with an unchanged specification.

8. Treat reorder planning as part of sourcing

A first order creates the data needed for the next order. Keep exact SKU and specification records, then track sell-through, returns, customer comments and remaining stock. Reorder decisions should consider production time and transport time rather than waiting until the shelf is empty.

Before repeating an order, reconfirm current material, packaging, price and lead time. “Same as last time” is not a complete specification when factories, cartons or market requirements may have changed.

Documents to keep through the full order

A simple procurement folder can prevent many avoidable errors. Keep the RFQ, supplier quotation, approved sample images, artwork files, PO or PI, compliance documents relevant to the exact product and market, packing information, inspection record and final shipping documents together. Use version dates when a specification changes.
